Sales Pipeline: From Zero Visibility to Full Control
The sales team used Outlook, Excel and a shared network drive to track prospects. Deals got lost during holidays, follow-ups were forgotten and management had no visibility into the commercial pipeline.
The challenge
The sales team used Outlook, Excel and a shared network drive to track prospects. Deals got lost during holidays, follow-ups were forgotten and management had no visibility into the commercial pipeline.
Our approach
HubSpot CRM implementation with a custom pipeline for consulting sales, automated follow-up sequences after every touchpoint, behavioural lead scoring and a real-time sales reporting dashboard for management.
Week 1
Map the sales process before the software
We first mapped how a consulting engagement is actually sold: from first conversation through proposal to signature. Only then was HubSpot configured. Doing it the other way round produces a CRM nobody recognises.
Week 2
Configure pipeline and fields
Six stages, each with a clear rule on when a deal moves forward. Not twenty mandatory fields but five that genuinely matter: adoption stands or falls with how little a salesperson has to fill in.
Week 3
Migrate and clean data
Contacts from Outlook, Excel and the network drive were merged, deduplicated and enriched. Around a third proved outdated; cleaning that up prevented the new system from being polluted immediately.
Week 4
Automate and train
Follow-up tasks after each touchpoint, a reminder on deals without activity, and lead scoring based on website behaviour. Closed with two training sessions and a month of aftercare.
The results
- 35% higher lead-to-client conversion in 6 months
- 100% lead follow-up guaranteed, even during holidays
- Sales cycle shortened from 42 to 28 days
- €95,000 in additional revenue booked in the first year
“Before HubSpot we regularly lost deals because nobody knew who had agreed what with whom. Now we have full control and our conversion has visibly improved.”

Frequently asked questions
- How long does a HubSpot implementation take?
- Four weeks from zero to live, including migration and training. That is the standard Datacaps approach for an SME environment.
- Can we bring our existing data?
- Yes. Contacts, companies, deals and history migrate as standard. We use that migration to clean up outdated records at the same time.
- What if our team resists a CRM?
- That is the most common reason CRM projects fail. We deliberately keep the number of mandatory fields low and show each salesperson concretely what it gives them, not just what management gets out of it.
- Which HubSpot plan is needed?
- Sales Hub Starter/Professional was sufficient here. We assess up front which modules you actually need, so you do not pay for features that stay unused.
